1. PMO Build-Out Through 4 Acquisitions

Context: Takeda Pharmaceuticals, 2015–2025.

Challenge: The organization underwent four major acquisitions (Baxter → Baxalta → Shire → Takeda), each bringing different PMO structures, tools, and methodologies. Unified governance was needed across three legacy organizations.

Work: Built the PMO from scratch with tiered governance — Portfolio Steering Committee, Program Review Board, Project Status Cadence. Created RACI matrices, stage-gate checkpoints, and standardized templates. Consolidated three disparate PM tools into a unified platform. Developed KPI dashboards covering on-time delivery, budget variance, and risk heat maps.

Outcome: On-time delivery improved from ~60% to 87%. Cycle time reduced 23%. Stakeholder satisfaction reached 4.2/5.0. $6.3M+ in documented savings.

2. $62B Shire-Takeda Integration

Context: The largest pharmaceutical acquisition in history.

Challenge: Integrate order management, supply chain, and distribution systems against a hard deadline of Day 1 legal close. Scope spanned Technology, Legal, Compliance, Finance, Marketing, Supply Chain, and Customer Service.

Work: Implemented a 4-tier prioritization framework (regulatory mandates → revenue-critical → operational efficiency → nice-to-have). Conducted trade-off workshops bringing conflicting stakeholders together. Established weekly executive sponsor touchpoints. Built a war room in the final 30 days.

Outcome: Successful Day 1 cutover with zero customer-facing disruption. $2.1M in synergy savings within the first year. Regulatory reporting continuity maintained.

3. LabelForge AI Platform Build

Context: Founder and technical lead, 2025–2026.

Challenge: Build a production AI platform from scratch with RAG, agentic workflows, and RLHF pipelines — shipping at startup velocity.

Technical stack: Python/FastAPI backend, React/TypeScript/Tailwind frontend, MongoDB/Redis, Claude/Anthropic API, RAG pipelines, agentic dispatch, GitHub Actions CI/CD, Stripe.

Outcome: Production platform shipped in weeks. 144 automated tests. Realtime agent dispatch under a 30-second SLA. Complete CI/CD pipeline. End-to-end ownership: architecture, code, tests, deploy.

4. E-Commerce Ventures Portfolio

Context: Multiple businesses 2020–present.

Urban Warrior: WooCommerce + Printful print-on-demand, Stripe integration, order fulfillment, customer service workflows.

IgnyteSite: WordPress agency delivering 10Web/Elementor builds for clients across industries.

Etsy Store (Apex Consulting theme): Digital product creation including 22 listing images and PDF documentation; marketplace launch and operations.

Outcome: Each operation built from scratch and run end-to-end — platform configuration through fulfillment and support — while maintaining full-time enterprise career.
